About Us:

We're an eight-figure company that partners with brands to sell their physical products on Amazon. We've been in business for about 10 years.

Our logistics operation manages the movement of inventory from our brand partners to our network of prep warehouses, who then ship into Amazon’s warehouses, making the products eligible for Amazon FBA (prime shipping). We also do a bit of end-customer fulfillment ourselves, but sell more than 99% of our revenue through FBA. The goal of the department is to get inventory from point A (our brand’s factory or warehouse) to point Z (available for sale on Amazon) as quickly and cost-effectively as possible.

We handle a ton of different types of products and brands that have a variety of needs. This means we use different methods to ship, and oftentimes we must adapt our logistics process to fit around our brand partners. We will typically buy products from over 50 brands in a given year.

Our logistics team is solid. They balance prep costs, freight costs, warehouse workloads, and speed across multiple locations daily. We're not looking for someone to rebuild what we have. We're looking for an experienced logistics professional who can pressure-test our current operations, identify blind spots, and help us level up in specific areas.

Right now, we’re extremely process-oriented, but we need better ways to focus on the results of those actions and how they tie into our bottom line. Our team can have significant impacts on the profitability of each brand we work with, so we need precise ways to monitor and control them.

What We Need Help With:

KPIs & Performance Measurement

  • Help us define KPIs that measure our logistics team's decision-making and cost management. We want metrics that tell us whether we're getting competitive rates, catching cost creep, distributing workload well across our 3PLs, and planning efficiently.
  • Help us establish baseline benchmarks so we have a gut check when evaluating quotes.

Advise on how to structure tracking so we're measuring what our team actually controls (e.g., separating brand-caused delays from warehouse/team execution metrics).

Process Improvement & Operational Habits

  • Help build the connection between the process and the outcome or impact on the company
  • Help us distinguish between problems that need a process change vs. problems that need better communication or training.
  • Recommend tools, templates, or software that could add value to what we're currently doing without adding complexity for the sake of it. We have a great team of in-house developers, so we also have the ability to build anything from scratch if it’s worthwhile.

Shipping Cost Trends & Seasonal Strategy

  • Help us identify how to track shipping cost fluctuations over time and by season.
  • Advise on when it makes sense to bring inventory in early to avoid peak surcharges, tariff changes, or rate increases, and help us build a simple framework for making those calls.

Vendor Negotiation

  • Coach us on negotiating with 3PLs, freight brokers, and carriers. We've historically accepted quotes at face value and want to understand where there's room to push, what levers we have beyond just shopping around, and how to stay cost-competitive without damaging relationships.
  • Help us understand what's a legitimate cost increase vs. what's negotiable.

International Shipping & Compliance

  • While we don’t handle many international shipments, we occasionally handle ocean freight in various configurations (we're the Importer of Record, the brand is IOR, we're also exploring Amazon Global Logistics). We want a knowledgeable partner who can review our current approach and flag anything we may be missing, such as duties, classification, documentation, compliance risks.

Examples of Real World Challenges We’ve Faced:

  • Importing containers while trying to navigating IncoTerms, trade regulations, and unpredictable timelines
  • Working through tasks without understanding the why behind them or how they relate to the whole company
  • Lacking confidence in negotiations with freight brokers, 3PLs, and brands
  • Exploring different options for international and domestic freight brokers, 3PLs when we have limited understanding of what exactly the industry standards are for good pricing and partnerships
  • Communicating costs and reasons behind those costs to departments with less logistics knowledge/experience

We're Looking For Someone Who Has:

  • 10+ years in logistics/supply chain, ideally with direct experience in e-commerce, retail, Amazon FBA, or consumer goods distribution.
  • Hands-on experience in an operational position. You've managed freight, dealt with 3PLs, handled import logistics, and solved real problems under time pressure. We want somebody who has rolled their sleeves up and knows what this industry is really like.
  • Experience with or strong knowledge of international ocean freight, customs compliance, and IOR structures.
  • Comfortability working with a small, scrappy team. We don't need frameworks and jargon, we need someone who can look at our operation, tell us what's working, what's not, and help us fix the gaps.
  • Strong communication skills and can explain the "why" behind recommendations, not just the "what."

What We're Not Looking For:

  • Someone who hasn’t been directly responsible for owning logistics costs end-to-end
  • Someone who isn’t comfortable working with a small, fast-paced team
  • Someone who just gives us information or direction without context
  • A ton of additional processes or measurements that don’t have a strong correlation with the financial success of the department

Engagement Structure

We anticipate starting with a focused project covering the areas above, likely over 4-8 weeks. If the fit is right, we'd welcome an ongoing advisory relationship as new questions and challenges come up. We anticipate spending the first week with you just showing you how we do things, letting you shadow our operations, and asking lots of questions. We do not expect you to provide immediate advice the first hour you spend with us - we want you to deeply understand our business and then follow with guidance and suggestions that make sense for us.
